Move beyond the false binary

BCG notes that technology transformations often fail when companies treat buying and building as mutually exclusive. A commercial product accelerates access to a mature capability; targeted development protects differentiation.
The first question is therefore not technical. What outcome must the business achieve, and which part of that outcome should remain distinctive three years from now?

Six criteria that change the answer

Assess strategic value, solution maturity, customization, integration complexity, data control and pace of change. A standard need in a mature market favours SaaS. A rare, evolving business rule favours a proprietary module.

A professional-services firm with standard workflows usually benefits from configured SaaS. A manufacturer combining planning, quality and machine data may buy the foundation and build orchestration. A platform whose software is the product needs greater ownership of architecture and data.
The same framework produces different answers because business model, risk and delivery capacity differ.

Create an exit option

Even when SaaS wins, negotiate export, document data, limit proprietary dependencies and keep important rules in testable components. Even when custom wins, use mature services for identity, payments, messaging and observability.
A modular architecture turns a one-time choice into a portfolio of options. The business can replace one component without restarting the transformation.
